How to Adopt AI Coding Without Creating Technical Debt
Five steps to AI code quality that compounds over time — from repeatable process and reviewable decisions to encoded engineering judgment.
Your engineers are already using AI to write code. Copilot, Cursor, Claude Code — someone on your team installed one of these last quarter and didn't ask permission. You know this because the pull requests got faster. You might not know this: the bug reports got weirder.
So here's the question you should actually be asking. Not "should we let our team use AI for coding?" That ship sailed. The real question is: do you have a system for AI code quality — or are you flying blind while your codebase quietly falls apart?
I've spent the last year building software almost entirely with AI coding agents. All kinds of projects — from surveys, reports, SaaS products, and more. And across all of them, AI has made all sorts of choices — good and bad. The good ones are great. The bad ones follow patterns. Functions that try to do twelve things at once. Caching layers that lie about what's actually stored. Error handling that sounds confident but proves nothing. Authentication built on libraries that stopped getting security updates two years ago.
The code looks clean. It passes a quick review. And it stacks up technical debt faster than any junior hire ever could — because it does it confidently, at scale, across every file it touches.
I'll be honest with you, the problem isn't the AI. The problem is that teams treat AI like a faster typist. They should be treating it like a junior engineer who needs a very specific set of rules.
Five Steps to AI Code Quality
After building production systems this way — and after studying how open-source tools like Fabro approach the problem from a process angle — I've landed on five requirements. They go in order. Each one builds on the one before it. Most teams stop at step one and wonder why things don't get better.
1. Make Your Process Repeatable
This is the basic requirement that almost nobody meets.
When your engineer uses an AI coding agent, what actually happens? They open the tool, describe what they want, look at the output, and commit it. Maybe they go back and forth a few times. Maybe they don't. The "process" is whatever that person feels like doing at 3pm on a Wednesday.
That's not a process. That's vibes.
A repeatable process means the AI follows the same steps every time: plan the work, get the plan reviewed, build against the plan, verify what was built, then deploy. Not because you love paperwork — because you can't improve what you can't see, and you can't see what changes shape every time you look at it.

2. Make Your Decisions Reviewable
A repeatable process is a good start. But you also need to see what was decided and why at each step.
When an AI agent plans a piece of work, what trade-offs did it weigh? When it picked one approach over another, what was the thinking? When it wrote tests, what did it decide to cover — and what did it skip?
Most AI coding tools produce code. They don't produce decision records. So you end up with a pull request that changes 40 files and gives you no way to understand why. Your senior engineers then spend as much time figuring out the intent as they would have spent writing the code themselves.
This is where structured templates make the difference — and here's the part most people don't realize: the AI agents themselves can produce these. You don't fill them out. The agents do. A task plan on what can't change, decision log on what choices were made, a review audit. A handoff document that captures what was done, what's left, and what context the next person needs.
When your agents are configured to produce these as part of their normal workflow, every piece of work comes with its own paper trail — automatically. That's not extra overhead. That's the system working the way it should.
3. Capture Everything for Later Review
Steps 1 and 2 give you visibility right now. Step 3 gives you a paper trail.
Every time the AI runs through your process and makes decisions, those records need to land somewhere you can find them later. Not lost in a chat window. Not scattered across throwaway sessions. In your code repository, version-controlled, tied to the work they describe.
Why does this matter? Two reasons. First, when something breaks in production six weeks from now, you need to trace back to what the AI decided and why. Second — and this is what most leaders miss — the paper trail is the raw material for step 5. Without captured history, you can't learn from it. You're just running the same process and hoping it magically gets better.
Structured retrospectives help here. After each run, you capture cost, time spent, files changed, and pass/fail results at each gate. You don't need to read code. You need a dashboard that shows: "This workflow ran 47 times last month. It passed the architecture review on the first try 60% of the time, up from 40% last month." That's a trend you can manage.
4. Bake Your Best Practices Into Your Agents
This is where most conversations about AI code quality go wrong. People focus on process (steps 1–3) and forget about what the AI actually knows.
Process without judgment gives you organized mediocrity. You can have the most rigorous pipeline in the world. But if the AI doesn't know that your company uses PBKDF2 with 100K iterations instead of bcrypt, that your functions should stay under 50 lines, that your error handling follows a specific three-layer pattern — the output will be generic at best and risky at worst.
This is what I call the encoded judgment layer. You take what your best senior engineers know — the things they catch in code review, the patterns they enforce, the mistakes they reject on sight — and write it down where the AI reads it before it writes a single line of code.
I maintain a set of agent and skill definitions that spell out exactly what each role should and shouldn't do. The architect agent has a review checklist: check granularity, error handling, trust boundaries, fail-fast behavior, data flow, security, and complexity budgets. The engineer agent has implementation patterns: thin proxies, state boundaries, context enrichment levels. The designer agent has hard rules: no frameworks, no grey text on white backgrounds, plain HTML/CSS/JS only.
Every one of these rules (my rules) exists because I watched AI make calls I didn't want made — so I wrote out what I wanted instead. That's scar tissue turned into policy. And unlike a style guide sitting in a wiki nobody reads, these definitions load into the AI's context at the start of every session. The AI doesn't get to forget your standards.
5. After Every Effort, Refine Your Skills or Create New Ones
Here's what compounds everything. And the one thing you don't want to skip.
Steps 1–4 give you a quality system. Step 5 turns it into a flywheel.
After every meaningful piece of work, you look at what happened. Where did the AI stumble? What mistakes slipped through that your current rules didn't catch? What new pattern came up that you should encode for next time?
Then you do one of two things: tighten an existing skill definition to be more specific, or write a new one to cover a gap you hadn't seen before.
This is not AI improving itself. That distinction matters — especially if you're rightly skeptical of unsupervised AI systems. This is a human engineer reviewing what happened, finding the lesson, and writing it into the system so the AI does better next time. The intelligence is human. The format is machine-readable. The improvement is permanent.
Over time, your agent definitions become a growing library of hard-won engineering judgment. Every AI coding session starts by loading this library. Three months in, the AI stops making the mistakes it made in month one. Six months in, it operates with institutional knowledge that would take a new hire a year to absorb.
That's the flywheel. Not faster code generation. Compounding code quality.
Why This Matters Right Now
The AI code quality problem isn't theoretical. Your engineers adopted AI coding tools months ago. The question for your next engineering leadership meeting isn't "are we using AI?" — it's "what's our quality system around it?"
If the answer is "we trust our engineers to review the output," you're trusting a process that doesn't exist to catch mistakes that pile up silently. Every month without a system is another month of confident, well-formatted technical debt entering your codebase at the speed of AI.
Five steps. Repeatable process. Reviewable decisions. Captured history. Encoded judgment. Continuous refinement.
The first three give you governance. The last two give you a system that gets smarter over time. And the leader who builds this now — while everyone else debates which AI coding tool to buy — is the one whose engineering team will be better in twelve months, not just faster.
